What is Cost per Lead (CPL)?
Definition
Cost per lead (CPL) is the average amount a business spends on marketing to generate one new lead, calculated by dividing total spend on a campaign or channel by the number of leads it produced in the same period.

How cost per lead works
The formula is spend divided by leads. If a Google Ads campaign costs 1,500 in a month and produces 30 enquiries, the CPL is 50. The hard part is not the maths. It is agreeing what counts as a lead (a form fill, a phone call over a minute, a booked consultation) and tracking each one back to the source that produced it.
CPL can be measured per channel, campaign, ad group or keyword. Comparing those figures shows where each marketing dollar works hardest. In pay-per-click advertising, it is closely tied to cost per click and landing page conversion rate: cheaper clicks or a better-converting page both lower CPL.
Example: a roofing company runs search ads and Facebook ads. Search produces leads at a higher CPL than social, but those leads close three times as often because the searchers already have a leak. Judged on CPL alone, social looks better. Judged on cost per booked job, search wins.
Why it matters for your business
CPL turns marketing from a feeling into a number you can manage. It shows whether a new campaign is worth scaling, which channels to cut and how much you can afford to pay for attention given your close rate and average job value.
It is, however, an intermediate metric. A cheap lead that never answers the phone is expensive. Pair CPL with lead quality, close rate and revenue, and consider lead scoring once volume grows. Our guide to Google Ads for contractors shows how to set up tracking that captures calls as well as forms.
Common mistakes
- Counting spam form submissions and wrong numbers as leads, which flatters CPL.
- Ignoring phone calls because only forms are tracked.
- Cutting the channel with the highest CPL without checking which leads actually became customers.
- Leaving out agency fees, software and creative costs, so the true cost is understated.
- Responding slowly. Even a low CPL is wasted if leads go cold before anyone calls back.
Frequently asked questions
What is a good cost per lead?
It depends on what a customer is worth to you. Work backwards: if an average job brings in a known profit and you close one lead in four, you can calculate the most you can afford per lead and still make money. Industry averages rarely fit a specific business.
How can I lower my cost per lead?
Tighten targeting to people with real intent, improve the landing page so more visitors enquire, and remove keywords or audiences that spend without producing leads. Responding faster also raises the value of each lead you already pay for.
What is the difference between CPL and CPA?
Cost per lead measures enquiries. Cost per acquisition usually measures a later step, such as a sale or signed contract, which makes it a better measure of profitability.
